Leadership team AI fluency must be collective, not individual

The usual pattern for new technology at the leadership layer is that one enthusiast takes it up, demonstrates the value, and others follow when the case is clear. With AI that pattern produces a specific failure. A single AI-fluent leader in an otherwise-unfluent team does not eventually drag the rest along; instead, the asymmetric fluency creates strategic blind spots that make the leader’s own insights harder to land and the team’s collective decisions worse than any individual’s would be.

The working rule is to treat AI fluency as a team capability rather than an individual one, and invest in building it across the leadership team together rather than waiting for it to spread from an early adopter.

Why asymmetric fluency fails

Strategic decisions about AI require a common vocabulary and a shared sense of what the technology can and cannot do. When only one leader has that vocabulary, conversations stall: the fluent leader knows what they are proposing; the rest do not, and cannot productively challenge, refine or commit to it. The fluent leader is either disbelieved, because the group cannot evaluate the claim, or deferred to, because the group cannot challenge it. Neither produces good decisions.

Meanwhile the team sends inconsistent signals down the organisation. The marketing partner encourages AI experimentation; the operations partner restricts it. How to build fluency collectively

The specific mechanism is secondary to the principle that the team moves together. Paired mentoring, peer learning circles, facilitated workshops, shared practice on real firm problems — any of these can work if they produce a genuine shift in mental model across the team rather than in one person.
